Start with friction, not tools

Open a blank document and list the work that was repeated at least three times in the last seven days. Good candidates include customer replies, meeting summaries, sales follow-ups, invoice checks, product descriptions, internal notes, and support categorization.

Next to each task, write who does it, how often it happens, how long it takes, and what goes wrong when it is rushed. A workflow is worth auditing when it is frequent, text-heavy, and easy to verify after AI helps.

Score each task

Give each workflow a score from one to five across four questions: repeatability, time cost, mistake cost, and verification ease. The best early automation target is boring, common, and checkable. Avoid workflows where a wrong answer can create legal, medical, financial, or safety risk.

Run one controlled test

Pick the top-scoring task and create a before-and-after test. For example, take five real customer emails, remove sensitive details, and ask AI to draft replies using your tone guide. Measure how long review takes and whether the final reply is better than a blank-page draft.

Write the rule before scaling

If the test works, document the rule in plain language: when to use AI, what input it needs, what output is acceptable, and who approves it. That rule becomes the first version of the workflow, not the final version.

Keep the promise small

The goal is not to replace judgment. The goal is to remove blank-page drag, spot patterns faster, and give people a better first draft. Small improvements that survive a month are more valuable than impressive demos that nobody repeats.
